The Partnering Track

For Anyone capped by their own reach.

Overview

Overview — what this pathway is and who it is for

The Partnering Track is for anyone capped by their own reach. Your own marketing has run out of room; the only lever left looks like spending more; and nearly every client arrives the same way, at a cost that rises every quarter. The pathway's answer is other people's reach, other people's clients and other people's idle capacity — the resources somebody else has already built, funded and is not fully using — put to work through arrangements that pay them out of the result rather than in advance.

What you have when you finish it is three non-competing businesses named with the idle asset each is sitting on, and one approach made that opened with their gain; the seven doors of other people's resources written down with a business beside each; three referral asks made by name to clients for whom the value has visibly landed; the share of last year's revenue that came through your largest channel and your largest client, written where you will see it; three badly-marketed good businesses with both directions of a licence written for each; your hardest problem put in front of a room of four or five people whose strengths sit where your blind spots are; and one purchase paid for in product. Together they are the beginnings of a Power Parthenon built on borrowed pillars — and Jay's own athletic-clothing client saw the borrowed pillar outgrow the original business.

The strategies, in running order:

  • Power Partnering: Joint Venture: Strategic Alliance: Endorsements
  • Ultimate Leverage and OPR
  • Relational Capital
  • Partner or Perish
  • Power Parthenon Strategy
  • 2 Way Licensing
  • Creative Collaboration
  • Barter: Becoming a Barter Baron

Everything here is taught to overview depth on purpose. The mechanics of the deal itself — the paperwork, the splits, the structures — belong to Deal Makers, and the pathway points you there when you are ready for them.

Guide

Guide — how to walk it

Start with Power Partnering, and start with its first move rather than its theory: write down three companies that already sell to the exact buyer you want and do not compete with you, and beside each the asset they are sitting on and not fully monetising — a list, a shift, a shelf, a sales force, a relationship. Then approach the one whose idle asset is largest, opening with what the arrangement would earn them. Never with what you need. The growth calculator asks how many non-competing companies you named, how many you approached, how many partnerships are now sending you business — money moved, not merely agreement — and what one running partnership has booked so far, never the deal's projection. The ledger records the partnership as it pays, not as it is promised.

Ultimate Leverage and OPR — other people's resources — widens the search from one partner to seven doors: money, time, work, experience, ideas, distribution and current clients. Its challenge has you name a business within reach that holds each in surplus and make one approach where your own resource is weakest and theirs most obviously idle.

Relational Capital then turns to the account you have been paying into for years. Mark the clients for whom the value has visibly landed, find a specific person each has mentioned, and ask about that person by name and situation. Partner or Perish sharpens the approach itself and adds the two rules that make an alliance last: guard the credibility a partner hands you as your own, and never partner away the capability that is your own future.

Power Parthenon sits in the middle so you can see what all of this is for. Work out the share of revenue from your largest channel and largest client; if either is above forty per cent, the partnerships you are building are the next pillars under the roof. 2 Way Licensing shows the cleanest geometry on the pathway — you license to them, they license to you, and the arrangement itself earns. Creative Collaboration puts your hardest question in front of a room. Barter closes by paying for something you were about to buy in product, at full retail value on both sides.

Do the challenge before moving on, and let the calculator take the figures it gathered. Partnerships take longer than a reactivation letter; the pathway waits while a partner decides, and the calculator keeps what is still on the table — the companies named but not yet running — as its own figure, so nothing is lost.

Leave the pathway whenever the diagnostic names a strategy that is not on it, and come back when its challenge is done and recorded.

Reason why

The reason why — why this sequence and not another

Jay's sequence here follows the order in which access is actually earned. Power Partnering opens because it is the mechanism underneath everything else on the pathway: your problem is very often somebody else's unrecognised solution, and what you cannot afford to build already exists inside a company that is not fully using it. Until you can see that, the other seven strategies look like favours to ask for rather than arrangements to offer.

Ultimate Leverage and OPR comes second because it removes the ceiling on where to look — seven doors rather than one — and because its return test tells you where borrowing beats building before you spend two years building. Relational Capital comes third, and not first, for a reason Jay is strict about: you cannot draw on capital you have not deposited. A referral asked for before the value has landed asks somebody to lend you their reputation on the strength of a promise.

Partner or Perish sits fourth because by now you are making approaches, and the approach is where most partnerships die — an opening that leads with your need reads as a favour and is declined politely. It also carries the pathway's protection: Borders outsourced its online sales to Amazon and handed away its own digital future. Partner for access to a market, never for the capability that is your own future.

Power Parthenon comes fifth so that the partnerships already in motion are seen as what they are — pillars under one roof, serving the same buyer, each cheaper than the last because it rides on what you have built — rather than as separate deals. 2 Way Licensing and Creative Collaboration compound on that: a licence running both directions produces three profits rather than one, and a room of complementary minds produces insight none of you could reach alone. Barter closes because by then you know what you were about to spend cash on.

What the pathway protects you from is a decade spent approaching cold the clients that a business two doors down already has the trust of.

Situations this serves

Situations — when an owner would benefit

  • You have squeezed everything you can out of your own marketing, growth has flattened, and the only lever left looks like spending more. Power Partnering gives you audiences that already trust somebody else, reached on their endorsement and paid for out of the revenue it produces. The IRI Gold Company stopped buying advertising, became the recommended provider inside roughly thirty financial newsletters, and went from $300,000 to $500 million within two years.
  • You know exactly what you need — a sales force, a channel, a product line — and you cannot fund it. Ultimate Leverage and OPR names the door where your own resource is weakest and somebody else's is idle; a capital-starved Chinese motorcycle maker used a larger non-competing company's idle shift, sales force and dealers, and each side earned over $25 million in year one.
  • You ask for referrals, people say they will have a think, and that is the end of it. Relational Capital replaces the word anybody with a person, a situation and what happens next, asked of the clients for whom it visibly worked.
  • You reach out to potential partners, they are perfectly pleasant, and nothing ever happens. Partner or Perish rewrites the opening so it leads with what you solve for them, and brings something they could not easily create for themselves.
  • Every client you signed this year came in the same way, and you have never asked what happens the month that stops. Power Parthenon has you work out the share from your largest channel and your largest client, and gets a second and third route to the same buyer running before the first one closes.
  • You built something genuinely good and it only ever gets used by you, on your own clients. 2 Way Licensing licenses it out where somebody else does the delivering; a lumber mill owner licensed his kiln-drying method to mills outside a protective radius and earned more from the licences than from the mill itself.
  • There is no group, no board and no peer you bring the hard questions to; it is just you. Creative Collaboration puts four or five people whose strengths sit where your blind spots are in a room, with your hardest question asked first.
